Before a single facility opened — no usage data existed, so I volunteered at other daycare centers to observe real workflows firsthand.

Long-term daycare facilities, positioned to become Taiwan's largest by facility count (government caps how many operating licenses it issues).

Spotted the real usage gap

10 frontline care staff per facility vs. 1 admin user. Overhauled the vendor-built admin, then built a connected system from scratch — a Caregiver App, a Family App, and a Driver App, all synced through one backend. The Caregiver App became eBao's highest-usage product.

Building the product for the people actually doing the work

Digitized a fully paper-based vitals process: staff logged vitals and billing by hand every shift, taking 2+ hours. Rebuilt it into three connected apps — for drivers, families, and caregivers — all synced through one backend, so the 10 care staff per facility (not just the 1 admin reviewing paperwork) could log everything on the Caregiver App, cutting admin time to under 30 minutes per shift — a 75% reduction.

The 1-month sprint to launch

1-month sprint right after the first facility's license came through: integrated check-in → service → pickup billing end to end (including an external transport vendor), and picked payment channels around who actually pays — convenience-store and ATM.
